What actually happens in month one?
Building, and nothing you can measure. This is the honest version and it is worth reading before signing anything.
Weeks one to three are the crawl, the technical fixes and the page map. Weeks three and four are the first pages being drafted against named searches. Nothing has ranked. Nothing can have ranked, because the pages either did not exist or were not indexed at the start of the month.
A supplier who reports movement in month one is reporting one of two things: impressions on searches nobody makes, or ranking changes that were already in motion before the engagement began. Neither is a result.
What you should ask at the end of month one: show me the page map, and show me which searches each page is aimed at. If those two documents exist, the month worked.
When does the work start producing inquiries?
Three to four months for movement, six to nine before the picture is fair, and the first quarter is the part that gets engagements cancelled.

The row that causes the trouble is months two to three. Rising impressions with flat clicks is what progress looks like from the inside, and it reads exactly like failure. A page at position 24 collects impressions and almost no clicks. The same page at position 8 collects both. The distance between those two states is invisible in a traffic chart and obvious in a rankings report, which is why the report has to show both.
What does the monthly report actually tell you?
Four things, in prose, in about a page. If it takes longer than that to read, it is built for the supplier rather than the firm.
- What was done. Named pages, named fixes, named citations.
- What moved. Positions, with the search terms written out.
- What did not. The searches that are not responding, and the current theory about why.
- What happens next month.
The third one is the test. A report with no negative section is not a report; it is an invoice with a chart on it. Every engagement has searches that refuse to move, and a supplier who never mentions them is either not looking or not saying.
Partners bill in six-minute units. The report is written to be read in ten and forwarded to somebody who was not in the meeting.

A twelve-month lock-in is the market default, and it exists because the first quarter looks like failure. A supplier who ties a firm in for a year is protecting themselves from the month-three conversation. Publishing the timeline honestly and then letting a firm leave is the alternative, and it is a harder promise to make.
Why is the first quarter so hard to judge?
Because the thing improving is not the thing being measured.
Most firms watch traffic. Traffic is a lagging indicator of position, and position is a lagging indicator of the work. In the first quarter the work is real, the position is moving, and the traffic has not yet noticed. Watching traffic in month two is like weighing yourself during the first week of a diet.
The number that moves first is average position on searches you have never ranked for. It is in Search Console, it is free, and almost nobody looks at it.

Which searches are actually worth the work?
The ones with money behind them, which is a checkable fact rather than a judgement.

A firm ranking organically for those searches is not outbidding anyone. It is appearing above the bidding.
Where the work is not worth doing: searches with no commercial intent, searches in practice areas the firm does not want more of, and every search in a market where the constraint is fee-earner capacity rather than instructions. The last one is the most common and the least often said out loud.
